As Breakthrough and Sephora’s partnership began, the industry navigated the aftermath of the pandemic and economic downturns, witnessing a shift in consumer spending behaviours towards more conservative patterns. While the Chinese beauty market had demonstrated signs of recovery by 2021, accompanied by a well-established e-commerce strategy in the US market, Europe and Japan faced a slower resurgence due to significant initial volume declines.
Within this context, senior leaders at Sephora Europe had ambitious aspirations to elevate profit margins from 2% to 5%. However, they confronted active resistance entrenched within the organisation, deeply rooted in the cultures embedded ways of working and compounded by deficiencies in crucial capabilities across various regions.
Recognising the need to transition from a market-led structure to a centralised decision-making approach, Sephora Europe engaged with Breakthrough to facilitate a transformational journey to cultivate a shift in mindsets and foster cohesive connections among disparate groups.
Sephora outlined specific cultural outcomes aimed at improving prioritisation through centralised brand management and cultivating both collaborative and siloed work dynamics. These actions need to be done to achieve scalable growth through digital acceleration and product differentiation. Sephora Europe’s Breakthrough Waves in 2023 was structured to address these challenges effectively.
Wave 1 centred on critical discussions and interventions within Sephora’s leadership circles, including CODIR Intensives, Leaders Intensives and Live Accelerator sessions. These Programmes were designed to align Sephora’s leadership body by sharpening their focus on delivering tangible Outcomes, improving prioritisation and fostering a new standard for their ways of working (or operational methodologies), particularly around time and energy management. This also involved instilling Mindset and language shifts towards positioning themselves as an omni-channel player.
We developed blueprints and roadmaps to activate and execute strategic objectives concerning structure, RACI (Responsible, Accountable, Consulted, Informed) and deliverables across regional and local teams with tailored adaptations specific to UK and Middle East markets. This approach ensured that the CODIR operated with a collective mindset, rather than solely individual commitments.
Subsequently, Wave 3 introduced a Virtual Tools Programme to further support and bolster the dissemination of Breakthrough Results. Recognising a significant misalignment between team ambitions with the organisation’s long-term growth vision, this Programme focused on energising Sephora’s workforce regarding the transformational journey, thereby reducing attrition and attracting top talent.
Amidst a challenging period of transition, Sephora Europe embarked on a journey to revitalise its organisational culture. Harnessing the incredible essence of the Sephora DNA, the focus was on injecting vibrancy and enthusiasm back into the leadership teams. The objective was clear: reigniting their passion for both hard work and enjoyment, fostering an environment where the ethos of “work hard, play hard” thrived once again.
Central to Sephora Europe’s transformation was aligning its growth strategy. Recognising the importance of clarity and cohesion, initiatives were put in place to ensure that individuals understood their role within the broader strategic framework. Previous initiatives had been launched, yet a lack of alignment and negative gossip threatened to undermine the progress. The pivotal shift came as General Managers rallied behind the idea of profitability. Embracing the concept of “One-Degree” Shifts, they recognised the necessity of incremental changes to propel the organisation forward. Motivated and inspired, they committed themselves to making this vision a reality.
Sephora would report exceptional performances witnessed across most markets, with Europe experiencing double-digit growth. These achievements in market performance and expansion by Sephora Europe were not mere coincidences but rather the direct outcomes of strategic initiatives implemented through Breakthrough Programmes, Tools and Waves. Through the Exec and Leaders Intensive Programmes, Breakthrough fostered alignment within the organisation. By instilling a culture of innovation and accountability, these Programmes catalysed a transformative mindset shift among leadership teams, enabling them to embrace change and pursue ambitious objectives with renewed vigour.
The structured approach of the Breakthrough Waves facilitated the systematic implementation of strategic initiatives that propelled Sephora Europe’s market performance to new heights. By focusing on critical discussions, the Waves enabled Sephora to address organisational challenges and empower their leadership teams to drive meaningful change and cultivate a culture of excellence across all levels of the organisation.
